Project Overview
BCT supported a Japanese IT services company in assessing the AWS environment of a Japanese enterprise, completing a smooth handover from the previous infrastructure vendor and taking over ongoing infrastructure operations. The concern went beyond cost: information on design, configuration, billing and operational responsibilities was fragmented.
The Challenge
Several business-critical systems ran on AWS across production, test and demo environments. Before the transition:
- Configuration and design information was not available in a consolidated form.
- Detailed billing and cost-management access was restricted during the initial assessment.
- The link between infrastructure cost and actual usage was hard to evaluate.
- Monitoring, incident response and after-hours responsibilities needed clearer definition.
Our Solution
- Assessment-first transition: Reviewed the inherited environment and agreed a common understanding with the client and stakeholders before the transfer.
- Five kinds of transparency: Design (roles of EC2, RDS, storage and backup), cost (three months of AWS invoices as an initial baseline), utilization (observed CPU), operations (monitoring, naming and incident-response gaps) and structured reporting.
- Smooth handover and operations: Coordinated the handover with the previous vendor, then took over AWS infrastructure operations.
- Clear operational governance: BCT owns infrastructure management, monitoring design and technical escalation; an after-hours partner handles alert acknowledgment and first response under runbooks.

BCT’s scope
- AWS resource, configuration and cost assessment
- Utilization analysis and right-sizing candidates
- Review of monitoring, alerting and recovery requirements
- Assessment reports and stakeholder review meetings
- Handover coordination with the previous vendor
- Ongoing AWS infrastructure operations
Technology Stack
Results & Impact
≈ 21%Peak CPU, production EC2 (assessment)
≈ 10%Peak CPU, test EC2 (assessment)
3months of AWS invoices analysed
- Handover completed smoothly in cooperation with the previous infrastructure vendor.
- BCT moved from assessment and transition support to operating the AWS infrastructure.
- The client now has a consolidated view of configuration, usage, cost and operational issues.
- Resizing candidates must be validated against workload peaks, memory, I/O and application requirements; measured savings, availability and incident-response figures will be added once verified from operating records.
